How to Scale a UGC Program From Zero to 2 Billion Views

9 min readView source ↗

Cover image

we've generated 2 billion organic views across 62 campaigns, managed 590 creators, and produced 22,504 videos for mobile apps. zero ad spend.

this is the full operational guide behind how we do it. not theory. the actual systems, rates, briefs, daily routines, and decisions that make campaigns work or fail. we call it ugcmaxxing

if you're an app founder thinking about UGC / influencer marketing, this will save you the $50K+ in mistakes we made learning this.

1. Prerequisites - if you're a founder check this out

When to Start UGC

you need two things: bandwidth and budget.

if you're bootstrapped, allocate $5-10K for month one creator payouts. run it yourself. you will always care more than an agency and have a better understanding of your target audience and creative direction.

if you don't have $5K or the time to manage creators, start with organic content (founder-led videos on your own accounts) and paid ads.

When to Avoid UGC

  • your app doesn't have a clear visual 'aha' moment (the result needs to look good on camera)
  • you haven't found product-market fit yet (UGC amplifies what's already working, it doesn't fix what's broken)
  • you can't commit to daily operations for at least 60 days

Types of Programs

regular (volume-first): 10-50 creators, mostly micro ($15-30/video), high volume posting, format testing at scale.

focused (quality-first): under 10 creators, established audiences, retainer deals ($300-1,500/month), fewer but higher-quality posts.

2. The Creative Brief

the brief is the single most important document in the operation. a bad brief produces bad content at scale. a good brief produces one format that you can run 1,000 times.

The One-Page Brief (5 Required Components)

if one of these is missing, the creator will guess wrong. every time.

1. Campaign objective (one sentence): "after watching this video, the viewer should believe ___."

2. Key product messaging (2-4 points max): not features. benefits.

3. Target audience insights: age, interests, behaviors, apps they already use.

4. Content requirements: platform, length, aspect ratio, branding moments.

5. Creative inspiration: 3-5 links to high-performing reference videos.

Article image

The Golden Rule: Guide, Don't Script - unless the creators are super new!!

when we started, our briefs were 3-4 pages.

the content was polished. it also performed terribly.

now our briefs fit on one page. what the app does (2 sentences), who it's for (1 sentence), 2-4 features that matter (bullets), 3-5 reference videos a general script for guidance. that's it.

What NOT to Do in a Brief

· don't leave compensation ambiguous (creates friction)

· don't skip usage rights (you need this for ads later)

· don't use corporate language (creators will copy your tone)

· don't list every feature (pick 2-4 that matter)

3. Recruiting Creators

Where to Find Them

  • tiktok/instagram search (niche hashtags)
  • creator communities (discord, facebook, subreddits)
  • existing app users (highest authenticity)
  • college clubs (marketing, content creation, business)
  • linkedin, reddit and X (for tech-adjacent apps)
  • creator referrals (pay a referral fee)
  • cold outreach to micro-influencers

4 Vetting Checks (In Order)

fail one = skip the rest.

1. Portfolio fluency: if their content looks like a commercial, that's a red flag.

2. Engagement consistency: consistent = skill. random spikes = luck.

3. Communication quality: slow comms now = 10x worse during a campaign.

4. Product understanding: can they explain the app in one sentence?

Follower Count Is Irrelevant

our top single video (15.6 million views, 1.4 million likes, 9.17% engagement) came from a creator with a modest following.

Rosselyn's 15.6M view alarm video

4. The 20-Minute Call

we get on a call with every single creator before they post anything. 20 minutes. no exceptions. even at 590 creators.

The 6-Step Call Structure

1. Introduction (3-5 min): ask about them, spot red flags.

2. App overview (3-5 min): explain the app, ask them to explain it back.

3. Campaign terms (5 min): videos/week, content types, timeline.

4. Accounts and warm-up (3 min): verify accounts, explain warm-up.

5. Compensation (5-7 min): present the rate. not negotiated.

6. Next steps (2 min): collect info, onboarding materials, first draft due date.

5. Onboarding

The First 15 Minutes After the Call

1. Register in master sheet: name, phone, email, country, rate, date.

2. Create private iMessage group: [Creator Name] x [App Name].

3. Add to general creator chat for accountability and culture.

The 5-Item Onboarding Pack

  1. Sideshift / Launchpoint registration link
  2. Full campaign content brief
  3. Latest content research and examples (3-5 viral references)
  4. Clear next action: 'start warm-up + send first draft within X days'
  5. Approve their handles on Sideshift

Account Warm-Up

post 3-5 niche-relevant videos before mentioning the app. this trains the algorithm to classify the account correctly.

6. Compensation

Creator Rates (Industry Ranges)

micro creators typically get paid $15-30 per video. established creators with viral history command $300-1,500 per month on retainer deals.

The Bonus System

  • 50K views on a video = $50 USD bonus
  • 100K views = $100 USD bonus (cap)
  • top performer of the month = cash bonus or gift card

the bonuses turn compensation from a transaction into a game.

The Pay-On-Time Rule

pay on the date you promised. not a day later. we've lost elite creators because a payment was 5 days late.

7. Content Formats

8 Proven Content Types

  1. Testimonial - personal experience. Best for: trust, conversion
  2. Tutorial / walkthrough - step-by-step. Best for: education.
  3. Before / after - transformation. Best for: fitness, health
  4. Day in my life - app in routine. Best for: lifestyle
  5. Reaction - creator discovers app. Best for: virality
  6. Challenge - trend/hashtag. Best for: reach
  7. Comparison - app vs alternative. Best for: differentiation
  8. Story time - personal narrative. Best for: emotional engagement.

The 15-Second Formula

0-2s: Hook - stop the scroll

2-4s: Problem/context - 'that's me'

3-7s: Introduce product naturally

7-12s: Demonstrate payoff with visual proof

Final 2-3s: CTA

The 0.5-Second Rule

the first 0.5 seconds determines 90% of performance.

what works: on-screen text, movement, direct question, surprising stat.

what kills it: 'hey guys', slow pan, logo intro, dead silence.

8. Daily Operations

The First Hour of Every Morning

1. Watch every creator video from the last 24 hours.

2. Give specific feedback on each video.

3. Review any drafts waiting for approval (within 1-2 hours).

Standardized Feedback Language

> "speed up to 1.1x" = pacing drags

> "needs a stronger visual hook" = first frame is weak

> "clean background" = setting is cluttered

> "first frame must be compelling" = thumbnail wouldn't stop a scroll

Article image

9. Quality Control

Draft Scoring System (1-5 per category)

> Hook strength - do the first 1-2 seconds grab attention?

> Clarity - audio clean, framing good?

> Brand alignment - tone and values match?

> Engagement style - energy right for the product?

> Conversion potential - would you download after watching?

if any score is 2 or below, send it back.

The One-Round Rule

one round. one note. fix it and post. at 590 creators, 3 rounds of approval = operational bottleneck.

10. Scaling

Creator Tiering (Review Monthly)

Tier S (Elite): consistently viral, fully autonomous. Highest rates, biggest bonuses.

Tier A (Top performers): consistent winners, strong hook game. Higher rates, bonuses.

Tier B (Reliable): steady output. Give them S/A formats to stretch them.

Tier C (Underperformers): feedback + one more cycle. If no improvement, phase out.

The Weekly Iteration Loop (Every Friday)

> 1. Pull top 5 and bottom 5 videos of the week

> 2. Identify patterns in top performers

> 3. Identify what failed in bottom performers

> 4. Update next week's format slots

> 5. Share findings in team channel

The Pattern Behind All of It

  1. one-page brief.
  2. 20-minute call with every creator. no exceptions.
  3. micro creators over macro. 100 shots vs 1.
  4. daily operations. watch every video. give feedback within hours.
  5. pay on time. every time.
  6. one format that works, run 1,000 times.
  7. track downloads, not views.

2 billion views. 62 campaigns. 590 creators. 22,504 videos.

this is the playbook. now go build yours.
