the anatomy of running cold outbound as a $1M+ B2B company

outbound at $1M in revenue is a different operation to outbound at $100k.

  • the founder stops being the sender

  • the volume needs infrastructure

  • and the failure points move.

here is what the machine looks like at that stage...

what changes at a million:

below a million, outbound is usually the founder sending messages between other work.

past it, three things break AT ONE.

  • the founder's time becomes the most expensive input in the business
  • the volume needed to hit the pipeline number exceeds what one person can send
  • the leads arriving need someone to work them within the hour

so the operation has to be built rather than performed.

the shape it takes:

  • a list layer producing qualified accounts continuously
  • an infrastructure layer carrying the send volume safely
  • a message layer tested by segment
  • a routing layer getting replies to a human fast
  • a reporting layer telling you which part is broken

each layer has an owner, even if the owner is one person wearing several hats.

the list layer:

at this stage the list becomes a maintained asset.

what that means:

  • the full addressable market mapped rather than the first slice a database returns
  • every record qualified against the ICP before it enters a campaign
  • a written reason attached to every drop
  • deduplication against everyone already contacted
  • a refresh cadence, since new companies, funding, and hires appear weekly

read the drop reasons in bulk.

when a few thousand records get cut for the same cause, the icp definition needs adjusting, and you found that before spending a send.

we qualified a pool of 12,479 before sending 4,905 messages on one campaign.

1 in 4 replies came back as a genuinely interested conversation,

and that ratio came from the filtering.

the infrastructure layer:

volume at this level requires a FLEET rather than an account lol.

on linkedin:

  • aged profiles with real history, warmed over 3 to 4 weeks
  • 1 clean consistent ip per account
  • volume spread evenly so no single profile spikes
  • routing through open profiles rather than connection requests

on email:

  • secondary domains only, with 2 to 3 mailboxes each
  • authentication configured correctly on every domain
  • verification before every send, keeping bounce rate under 1%
  • a batch of domains warming continuously as replacements

the reason to run both is COVERAGE.

some prospects live in their inbox and never open linkedin, and you cannot tell which from the outside.

the message and the handover:

the message structure holds across every market we have run.

  • something real and recent about them
  • the problem that creates, in their internal language
  • 1 result from a comparable company, with the number and the timeframe
  • one small ask, answerable in a word

then the part that decides whether any of it converts.

across 140+ companies, the campaigns producing nothing were losing the ones they already had.

the rules:

  • every reply worked within the hour during business days
  • 1 named owner per thread
  • qualification completed in the thread before a call gets booked
  • a human on the phone with every interested lead
  • the rep receives context, meaning the signal, the message, and the reply

a system booking 30 conversations a month into a business that cannot work them produces nothing.

the numbers to run it on:

track the funnel by stage so a bad number points at a layer.

  • reply rate, which tells you about the list
  • positive reply rate, which tells you about the message
  • meeting booked rate, which tells you about the handover
  • show rate, which tells you about the qualification
  • close rate, which tells you about the fit

review weekly rather than monthly.

a month of a broken list is a month of expensive hours spent on conversations that were never going to convert.

then hold the timeline.

message market fit shows up around days 60 to 90, so the first 6 weeks produce data rather than deals.

budget for the full period at the start, since a campaign funded for six weeks gets cut in the window where the answers arrive.
