How We Engineered 100M Views on Launch Videos

In this Article I will teach you how to plan and execute a viral launch video
I will show you the EXACT science we use at my company @shownmedia
After you’re done reading this you will be able to understand AND create viral videos on your own.
Virality is not luck.
Most people treat it like a lottery. Post enough, pay enough influencers, hope something catches.
That's not how it works.
Yes, you can spend hundreds of thousands seeding a launch across paid placements and manufactured buzz. You've seen it on X. It gets views. It rarely leads to real business outcomes.
That's not what I'm going to teach you.
What I'm going to show you is how to make content so good that the algorithm has no choice but to push it. Organically. Without buying attention.
Because here's what most people get wrong: virality has nothing to do with your follower count, your ad budget, or who you know.
It has everything to do with the quality of what you make.
My team has applied this exact approach for clients who went on to raise billions. We've launched companies that went mega viral on X with zero paid seeding. Every single time.
The results speak for themselves.
Here's exactly how we do it.
We’ve helped some of the most viral launches on this platform:
In this article I'm going to give you ALL the sauce for free. No gatekeeping.
All I ask is that you bookmark this article.
My promise is that this will be the most useful thing you will read today.
Let's start.
What is Retention?
Video Retention is the percentage of your video an avg viewer watches before scrolling away.
It is the single most important metric in your video. It has the power to make OR break it.
If you posted a 2 minute video and have a 50% retention rate

it means the average viewer watched it till minute 1 and scrolled away
To give you a rough idea - the biggest industry players have a 70% retention rate
Every single piece of content you make should be treated as a retention machine.
Every single frame of your video should earn the next second of attention.
If your last launch video flopped, it almost certainly wasn't the algorithm.
It was bad retention rate.
Anyone who actually understands content already knows this
How to increase your Retention Rate
I often talk about this
The steepest drop in retention happens in the first few seconds. It's a cliff.
After the cliff, the curve will flatten and the people who stayed till that point usually watch till the end.
There's a psychological reason behind this, it’s called sunk cost fallacy
The longer someone has watched, the more resistance they feel to leaving
Because leaving means the time they already spent was wasted.
Past 30 seconds, the viewer’s mindset changes from "why should I stay" to "I've come this far."
WHY do viewers drop in the first place?
Every caption, thumbnail, and opening frame makes them a promise.
That promise sets an expected payoff in the viewer's head.
Doubt #1
Is the video what I think it is?
The first 5 seconds need to solve for this exact doubt.
As long as they believe the payoff is coming, they keep watching.
You need to maintain consistency across captions, thumbnails and hook
Doubt #2
Is there anything here I haven't seen a hundred times?

Look at the videos below
They all have one thing common
They establish the base concept of the video right at the beginning
This is also the reason we introduce the product right at the beginning for all our videos.
Show the viewer what they’re signing up for.
Doubt #3
Is this video going to bore me?
Look at this launch video we made
It did 3 million views
Why?
There was a shot change every 1.7 seconds
There were less than 1 in 5 shots is just a face talking to camera
You need to create constant stimulation for the viewer.
Keep them hooked till the very end.
To summarise
Doubt #1: "Is this what I thought I clicked on?"
Doubt #2: "Is there anything here I haven't seen a hundred times?"
Doubt #3: "Is there anything left worth staying for?"
Good Content creators will optimize for all three.
Don’t use Sales Talk
Sales talk is any line that DESCRIBES value instead of SHOWING it.
Some examples
"Seamless." "Powerful." "Intuitive." "Revolutionary." Random adjectives
"Save hours every week." Okay. Show me the hours. Show me the week.
"The all in one platform for modern teams" describes 4,000 companies.

Why does sales talk kill retention?
Because everyone watches close to 100 ads per day.
The human brain pattern matches ad language in under a second
and the response is trained deep: skip.
You've spent your whole life skipping. So has your viewer.
So instead of selling, you want to DEMO the product
This is the video apple posted in 2007 while revealing the Iphone to the world
Not once did Steve jobs describe multitouch with adjectives.
He put the phone on screen, flicked a list with his finger
The demo WAS the argument.
That's what we build every launch around.
What we call the "aha" moments.
The two seconds where the viewer goes "oh, that's actually insane."
The best way to get there is a demo.
Screen sharing the product also works wonders.
The viewer needs to SEE that something real is happening.
DON’T LET YOUR MOTION DIE
A launch video has to physically never stop moving.
Your brain has a hardwired reflex called the orienting response.
Any sudden movement in your visual field yanks attention toward it automatically.
You don't choose it. It kept your ancestors alive.
Every cut, zoom, and whoosh in a good edit re fires that reflex.
A static frame fires nothing.
So the brain files the video as "nothing happening here" and the thumb takes over.
Remember the data from earlier?

top creators change something on screen every 1.7 seconds in the opening
That's the orienting response being farmed at industrial scale.
The fastest way to lose a viewer is a static frame.
A flat 2D screenshot of a UI sitting on screen for ten seconds while a voiceover talks over it is DEATH.
Look at this video
The knowledge being shared by this teacher is INSANELY valuable
Yet this has no mass market appeal because it's a static frame.
This is why the “whiteboard teaching” videos work well on youtube.
For launches specifically it translates to a frame like this
Pro tip: we speed the entire final video up by about 10% before launch.
It's just faster and more engaging, and people's attention spans now demand it.
Step-by-Step Process
These are the steps that lead to a 1M views launch video:
ONBOARDING
First we send the client a detailed onboarding form
Some of the questions we ask
What makes you different from the obvious competitor?
What can we show on screen?
Is there a backend or a process we can visualize to prove something real is happening?
What is the single most impressive thing this does?
Then we do a kickoff call with the team
We watch the demo, we learn how the product works, and we ask questions
SCRIPT
Our strategists write it around a great hook.
The structure is usually a sharp, concrete setup that drops you straight into the stakes.
Something like "you're an AI company making $5M a month and you want to get to $20M," then immediately into how.
Read this Article for more context on this.
To pressure test our scripts
We built an internal tool called ”virality predictor”
It pressure tests the hook and structure against everything in this article before a single frame gets designed.
Talking head
We record the founder, the CEO on camera, and use that as connective footage running through the video.
This is a BTS from one of our latest launches that reached $3M views on X
Storyboard.
While the shoot happens, the design team builds the storyboard in Figma.
The creative strategist, senior designer, and motion designer go through the script line by line and decide what each scene shows.
They pull the client's real UI, branding, and assets and lay out style frames, so before a single thing is animated you can see exactly what the video will look like.
Animation.
The scenes get split across the animators and built in After Effects, then everything goes into Frame, where strategists and the senior team leave feedback on every scene.
A launch video goes through around ten full versions before it ships.
Ten rounds of feedback on the whole stitch.
We'll throw out an entire scene we loved if it stops serving the video, redesign it, and reanimate it.
The toolset behind all of it: Figma, Frame, After Effects, Premiere Pro, Photoshop, FL Studio, Slack
That's the anatomy.
A launch video that goes viral is not a lucky video or an expensive video.
It's a video engineered, second by second, to win the first five seconds and then never give anyone a reason to leave.
Do all of this , and the algorithm has no choice in the matter.
We put together an internal breakdown we use to pressure test every launch video before it ships
